THE EXPERIENCE THAT CHANGED HOW I THOUGHT ABOUT CASH FLOW
IT WAS VALENTINE'S DAY 1988.
I had been CFO for exactly one week when my Controller called me late Sunday afternoon.
“We can't make payroll next Friday.”
Approximately 300 employees.
No cash.
No remaining credit line.
Before that, I had worked in financial roles at companies including Mobil Oil, Mattel, and PepsiCo/Taco Bell. I had dealt with substantial amounts of cash without ever experiencing anything remotely like this.
Now I was one week into my first CFO role in an entrepreneurial business—and we were facing a payroll crisis.
We made payroll.
But the experience fundamentally changed the way I thought about cash flow.
It taught me something no finance textbook ever had:
Profit and cash flow are not the same thing.
And knowing what happened to cash after the fact isn't enough.
You need to understand what is creating the cash-flow result in the first place.
Over the years, that experience eventually led me to think about cash flow through two very different questions:
HOW DID WE GET HERE?
That's a question about decisions.
WHAT COULD WE DO NOW?
That's a question about options.

His more than four decades of business experience span financial, operating, and executive leadership roles—from Fortune 500 companies to privately held small and mid-sized businesses.
His corporate experience includes financial roles with Mobil Oil, Mattel, and PepsiCo/Taco Bell.
Robert later served in leadership roles including CFO, Managing Director, President, and CEO and has founded or managed six businesses.
He also spent seven years working directly with owners of product-based small and mid-sized businesses, giving him the opportunity to see recurring patterns across businesses facing very different circumstances.
